Define the states before configuring the system
Write down what “new,” “in progress,” “waiting” and “resolved” mean for your team. Waiting for a customer is different from waiting for an internal specialist. If both disappear into one ambiguous status, the queue will look healthier than it is.
Set a rule for ownership during escalation. The original support owner can retain responsibility for customer updates while a specialist provides the answer. Alternatively, ownership can transfer after acceptance. Either approach can work if it is explicit.

Review the first pilot sample for misclassification. If agents repeatedly disagree about a category, improve its definition before adding another automation rule. Software cannot make an ambiguous policy precise.
