Choose the scope of change
Write one sentence describing the current failure: customers cannot find answers, agents lack context, escalations disappear, or the existing system is difficult to maintain. Then identify which part of the proposed setup is expected to solve it.
If AI answers are the main addition, test the existing helpdesk configuration that would remain. If the workspace is being replaced, include migration, permissions, reporting and historical context in the pilot.
Evaluate answer quality and restraint

Do not use the vendor's definition of a billable outcome as your only quality metric. Billing and customer resolution serve different purposes.
Inspect the agent's next action
Ask the receiving agent to identify the customer's request, previous attempts, unanswered point and next promised update. If this requires reconstructing the conversation manually, include that cost in the assessment.
Also check the operating-hours behavior. A handoff to an unstaffed queue needs accurate expectations and a visible owner when work resumes.
Model costs by component
Estimate platform access, expected Fin activity, other channels or additions and implementation work separately. Confirm the billing definition, included allowances and any limits in the applicable proposal.
